What counts as "automation %"?

Accepted Answer

The share of the task an agent could realistically take off a person's plate — not the share of the workflow that touches AI at all. If an agent drafts a report but a human still reviews and sends it, that might be 50-70% automation, not 100%. Be honest here; it drives every other number.

Why does maintenance cost matter so much?

An agent is not "build once, done forever." Prompts drift, upstream APIs change, edge cases show up in production that never showed up in testing. Budgeting $0/month for maintenance is the single most common way this math turns out to be too optimistic — even a modest monthly allowance changes the payback period meaningfully.

Is 100% automation realistic?

Rarely, and this calculator will not talk you into it. Most durable agent deployments land in the 40-80% range for a given task — the agent handles the routine path and a human (or a review step) handles exceptions. Full automation is possible for narrow, well-bounded tasks, but if your first estimate is 100%, stress-test it against the messiest 10% of real cases before you build a business case on it.

How is the ROI % actually calculated?

ROI = net profit ÷ cost, applied to the first 12 months. "Cost" is every dollar spent in year one — the one-time build plus 12 months of API and maintenance spend. "Profit" is the labor savings (hours saved × hourly cost) net of that same spend. A positive ROI means the agent pays for itself and then some within the year; a negative one means it does not, at least not yet.

What if my numbers show it never pays back?

That is a useful answer, not a failure of the calculator. It usually means one of three things: the build cost is too high for the task size, the automation % is optimistic, or the task simply is not high-volume enough to be worth agent-izing yet. Try a bigger task, a lower build cost estimate, or a narrower first version before ruling it out entirely.
